Multipliers: How the Best Leaders Make Everyone Smarter

By: Liz Wiseman

Introduction:

Some leaders unintentionally diminish the intelligence and capability of those around them by focusing on their own intelligence and wanting to be the smartest in the room. In contrast, others amplify the intelligence and potential of their teams. These leaders are called Multipliers. Multipliers create environments where innovation, effort, and collective intelligence thrive.

The Logic of Multiplication

Tim Cook, CEO of Apple Inc., exemplifies a Multiplier. Instead of following the conventional logic that growth requires additional resources (Logic of Addition), he believed that most people in organisations are underutilized and that intelligence and capability can be multiplied without increasing investment. Multipliers see talent as something that can be leveraged more effectively, leading to extraordinary results.

The Five Disciplines of Multipliers

1. Attracting and Optimising Talent

Multipliers act as Talent Magnets, attracting, developing, and fully utilizing talent. The four key practices they follow are:

  • Look for Talent Everywhere: Multipliers cast a wide net beyond their immediate team and organisation, recognizing that intelligence appears in many forms.
  • Find People’s Native Genius: They identify each individual’s unique strengths, even those people may not recognise in themselves.
  • Connect People with Opportunities: They align people’s talents with meaningful opportunities, ensuring that they work at their highest level of contribution.
  • Remove the Blockers: They quickly address and remove obstacles, including those who hinder the growth and success of others.

2. Creating Intensity that Requires Best Thinking

Multipliers create an environment where people feel safe but also challenged to give their best. They Liberate their teams by:

  • Creating Space and the Right Environment: They deliberately make room for people to contribute and take ownership of their work.
  • Demanding People’s Best Work: They set high standards, ensure clear expectations, and make quality non-negotiable.
  • Distinguishing Between Best Work and Outcomes: They focus on learning from mistakes rather than punishing them, fostering a culture of continuous improvement.

3. Extending Challenges

Multipliers act as Challengers, pushing their teams to achieve beyond what they think is possible. They do this by:

  • Seeding the Opportunity: Instead of providing ready-made answers, they provoke thinking and guide discovery.
  • Laying Down a Challenge: They frame ambitious goals and ask the tough questions without dictating the solutions.
  • Generating Belief: They instil confidence in their teams, making them believe that even the impossible is achievable.

4. Debating Decisions

Multipliers act as Debate Makers, driving better decision-making through rigorous and inclusive debate. They follow these practices:

  • Framing the Issue: They clearly define the decision, its importance, who is involved, and how the decision will be made.
  • Sparking the Debate: They create engaging, comprehensive, fact-based discussions where participants focus on learning rather than winning.
  • Driving a Sound Decision: They clarify decision-making processes, ensure informed choices, and communicate decisions with clear rationale.

5. Instilling Ownership and Accountability

Multipliers serve as Investors, setting high expectations while providing the necessary support for success. Their key practices include:

  • Defining Ownership: They clearly establish responsibility and allow individuals to take full ownership of their work.
  • Investing Resources - Teaching and Coaching: They act as mentors, helping employees develop problem-solving skills and self-sufficiency.
  • Holding People Accountable: They engage with their teams without micromanaging, ensuring that commitments are met while fostering trust and accountability.

Conclusion

Multipliers create workplaces where people grow, innovate, and achieve extraordinary results. They expect great things from their teams and inspire them to rise to the challenge.
Rather than diminishing intelligence, they amplify it, transforming not only individuals but entire organisations.
